A head of marketing told me her team's problem was that they couldn't produce enough video. We looked at the actual flow for a month. Production time per asset was four hours. Hands-on time is a small fraction of elapsed time everywhere except production. Which means production is the one stage where speeding up the work speeds up the outcome — and it's usually already the shortest elapsed stage.
The constraint is almost always briefing or approval. Both are attention problems, not capacity problems.
Fix briefing with a template and a deadline
Briefs take four days because they're written from a blank page by someone who has a different day job. Two changes collapse this.
A four-field template. Audience, the one thing they should understand, the format constraints, and one anti-example. That's it. Longer templates get abandoned; four fields get filled in a meeting.
A standing intake slot. Requests go into a queue, and the marketing lead spends 30 minutes every Tuesday converting queued requests into briefs. Nothing gets briefed outside that slot. Elapsed brief time drops from days to at most a week, with a hard ceiling.
The counterintuitive part is that adding a rigid slot makes things faster. Unbounded "I'll get to it" is what produces the four-day average, because it competes with everything else continuously and loses.
Fix approval by moving it earlier and narrowing it
Approval is the biggest single elapsed cost in most teams, and it's mostly self-inflicted through two habits: reviewing finished work, and inviting too many people.
Review the plan, not the render. A scene plan — beats, script, references — can be reviewed in three minutes and rejected cheaply. Then, and only then, speed up production

The parts of production that compress hardest:
- Sourcing. Generating the exact shot the script needs removes stock searching entirely, which is usually the largest single chunk of an editor's day.
- Assembly. Multi-scene structures built as reusable workflows mean the second, tenth, and fortieth version of a format are input swaps rather than builds.
- Versioning. Aspect ratios, caption styles, and platform cuts are the least creative and most time-consuming part of the old process, and the most completely automatable.

A team of four should have no more than six or seven assets in progress. Beyond that, everything slows down — context switching taxes every item, and the queue lengthens without throughput improving. It feels productive to have twenty things started. It isn't.
The rule: a new asset can only enter production when one leaves. Requests wait in the intake queue, which is visible to everyone, which incidentally makes prioritization conversations honest for the first time.
Expect resistance for two weeks and relief in week three. The most common report is that the same team ships more with fewer things started, which is exactly what queueing theory predicts and nobody believes until they see it.
The measures worth tracking
Drop asset counts as your primary metric. Track these instead:
- Cycle time — request to published, median and 90th percentile. The 90th percentile is where the pain actually lives.
- Wait ratio — elapsed time divided by hands-on time, per stage. Anything above 20:1 is a queue, not a workload.
- Revision rounds per asset — the cleanest proxy for whether review is happening early enough.
- Queue depth at intake — rising depth means demand exceeds throughput and someone needs to say no to something.
Review these monthly, in twenty minutes. Three of the four can be computed from timestamps you're already collecting once you start collecting them.
Where teams get this wrong
- Hiring into the wrong stage. A second editor when approval is the constraint buys nothing. Measure first.
- Buying tools to fix a process problem. Generation speed is real, but a nineteen-day cycle with sixteen days of waiting doesn't care.
- Removing all review. The goal is fewer, earlier, narrower approvals — not zero. Unreviewed volume creates a different, worse problem.
- Optimizing the average. Your worst-case cycle time is what stakeholders remember and what makes them route around the process.
