    Most SaaS activation problems are not product problems. They're comprehension problems that happen in a 90-second window between signup and the first meaningful action, and the standard fix — a docs link and a six-email drip — asks a brand-new user to read at exactly the moment their motivation is highest and their patience is lowest.

    Find the leak before you make anything

    Activation video is only valuable where it removes a specific stall. Making a general "welcome to the product" film is the most common and least useful thing teams do.

    Pull your funnel and find the three biggest drop-offs between signup and activated. Typically they cluster in four places:

    • Empty state. User lands in a blank dashboard with no idea what good looks like.
    • Setup friction. Connecting a data source, inviting a team, importing existing work.
    • The aha action. The one thing that correlates with retention — creating a project, running the first report, publishing the first asset.
    • Second session. They did the thing, left, and never came back because nothing pulled them in.

    Each of these wants a different video. Write the drop-off percentages on the brief. If you can't state which number a video is meant to move, don't make it yet.

    Video 3 should have no voiceover. It plays in an email preview or a support chat with sound off. Captions and on-screen callouts carry it, and it's the one people rewatch.

    Video 4 is the only one where a face matters. People want a human at hour zero.     Wire them to triggers, not to a page

    A video library on a help center is a reference document. Videos wired to behavior are an activation system.

    • In-app, contextual. Empty state plays video 1 inline. Setup step embeds video 2 next to the form, not behind a link.
    • Lifecycle email. Trigger on non-completion, not on time elapsed. "You created a project but haven't invited anyone" is a different email than "day 3."
